The Challenge
Amit Patel runs Patel Constructions, a 9-year-old civil contracting firm based in Ahmedabad. He sub-contracts to four mid-size builders — handling structural concrete, brickwork and plaster across roughly 12 mazdoor crews spread between Ahmedabad, Gandhinagar and the SG Highway corridor. By 2024, his business was steady — but his margin wasn't growing despite top-line growth.
The reason became obvious once he sat down with his accountant in early 2024: material wastage. Cement reconciliation showed 14% loss against the BOQ-allowed norm of 2–3%. Steel was 11–12%. On a project consuming ₹38 lakh of cement and steel per month, that gap was ₹4–5 lakh leaking — every single month.
The other pain was billing. Amit's RA bills to the principal contractor took 11 days on average — engineer measured, supervisor verified, accounts cross-checked, the principal's QS reviewed, all over WhatsApp and printed sheets. By the time the bill was approved, the next billing cycle had already started. Cash-flow was permanently 30 days behind work-on-ground.
I knew wastage was happening. I just couldn't prove which crew, which week, which item. By the time the month-end report was ready, the leak had already happened.
The Solution
Amit moved to Site Setu in March 2024 on the Professional plan. The two modules he leaned on hardest were Material Tracking and BOQ-driven RA Bills. The Site Setu onboarding team set up wastage thresholds per BOQ item — cement 3%, steel 2%, sand 5%, aggregate 5%. The first month was an eye-opener. Three of his 12 crews showed wastage 4–6% above the threshold. One crew was over-ordering cement on Friday and "losing" 8–10 bags by Monday. With names, dates and items now visible on the dashboard, Amit could have direct conversations with each mukadam — within a week, two of three offenders were within norm.
On RA bills, the BOQ was already in Site Setu so the engineer's monthly task became: open the bill, mark work-done % per item, attach the linked DPRs, and send for principal contractor approval. The system calculated retention, GST, advance recovery — none of it manual. The principal's QS started clearing bills in 2 days instead of 11.
Amit also turned on the labour module. With supervisor-verified attendance, mukadam-level wage padding stopped overnight. Weekly wages went from cash-handouts to UPI auto-payouts every Saturday morning at 10 am — workers stopped chasing for advances mid-week.
Two days for an RA bill instead of eleven. That changed our cash-flow more than any bank facility ever did.
The Results

What's next
