The Challenge
In early 2024, Rajesh Kumar Sharma was running two residential projects in Jaipur — a G+4 in Mansarovar and a row-house cluster in Vaishali Nagar. Office staff was three people: Rajesh himself, his wife handling accounts, and one site engineer who covered both sites on rotation. It worked, but barely. Material reconciliation happened on Saturday evenings; mazdoor wages were a Sunday pen-and-paper exercise; and RERA quarterly filings were a Monday-night panic involving WhatsApp screenshots.
Then three new project enquiries landed — two in Jagatpura and one in Sitapura industrial extension. The choice was painful: turn down work, or burn out the office. Hiring three more back-office staff would have eaten the margin on the new projects entirely.
By mid-2024 things had broken visibly. A material delivery for the Mansarovar slab was logged on the wrong project's WhatsApp group — ₹3.8 lakh of cement and steel ended up on the wrong site by mistake. A mukadam padded attendance for 14 days in a row at Vaishali Nagar — caught only after wages had been paid. The Q1 RERA filing missed its deadline by 9 days because the engineer had gone home with the printed muster roll in his bag.
We were drowning in WhatsApp groups. Every supervisor had three ways to send me the same DPR — none of them matched. I knew if we took on the new sites, something was going to go badly wrong.
The Solution — Switching to Site Setu
Rajesh signed up for Site Setu's Professional plan in September 2024. The onboarding team migrated his existing Excel BOQs, contractor list and material vendor list into the system in 4 working days. By the end of week 2, all three site engineers and the two site supervisors were using the mobile app for daily attendance, photos and material logs.
The biggest behaviour change happened at the supervisor level. The Hindi UI meant his Vaishali Nagar mukadam — who had refused to use any "computer thing" for 6 years — actually started taking attendance on his phone at 9 am every day. Wages stopped being a Sunday-night puzzle; they got computed automatically and approved by Rajesh on Friday evening for Saturday payout.
Material reconciliation moved from Saturday-night Excel to live counter on the dashboard. When the Mansarovar site logged 100 cement bags received and 88 consumed by Friday, the variance flag appeared automatically — no more discovering shortfalls at month-end. Rajesh's wife, who handled accounts, no longer needed to chase site engineers for invoices; they came in pre-attached to RA bills.
For RERA, the quarterly filing went from a multi-day exercise to a 90-minute review. The DPRs, attendance and material data were already structured — Rajesh's compliance consultant just pulled the report directly from Site Setu and uploaded.
My supervisor saves 8 hours a week per site just on attendance and material logs. Multiply by five sites and that's a part-time hire I didn't have to make.
The Results
- Scaled from 2 to 5 active sites in 18 months — without hiring extra back-office staff.
- 40% reduction in admin hours across the office — Rajesh, his wife and the engineers all freed up.
- 8 hours saved per week per supervisor on attendance, material logs and reporting.
- 100% RERA quarterly reports filed on time for 6 consecutive quarters.
- ₹3.8 lakh material misroute incident — that kind of mistake doesn't happen anymore. Material logs are linked to project IDs.
- Mazdoor wage padding eliminated — supervisor verification + photo evidence makes the muster roll honest.
Site Setu didn't just save us time. It let us say yes to projects we would have had to refuse.
What's next for Sharma Builders
Rajesh is now exploring two more sites in Ajmer Road and a JV in Kishangarh. With Site Setu's multi-site dashboard, he's confident he can handle 7–8 sites with the same office headcount. The next step is rolling out the client portal — letting flat buyers see real-time progress photos and milestone updates, which he expects will reduce booking-stage dropouts significantly.
